One question new Substack writers ask constantly is:

What actually makes a Substack publication become a best seller?

Most people assume the answer is simple.

Write more.
Post often.
Get lucky.

But after studying successful publications and listening to insights from Substack best-selling creators, a different pattern appears.

The newsletters that grow consistently aren’t simply publishing articles.

They’re operating with clear systems for publishing, distribution, collaboration, and reader retention.

These systems aren’t complicated, but they’re intentional.

Here are six growth systems many successful Substack publications quietly rely on today.

1. Sustainable Cadence

One of the fastest ways new writers burn out on Substack is by starting with an unsustainable publishing pace.

They publish daily for two weeks… then disappear.

Successful publications usually follow a sustainable cadence they can maintain long-term.

Examples might include:

Two or three posts per week.
- Or, one-two articles per week.
One long-form essay plus shorter posts.
A consistent, actually doable, weekly publishing rhythm for you.

The goal is reliability.

Readers don’t need constant content. They need consistent content they can trust will show up.

Many successful writers also rely on repeatable formats, such as:

Educational guides or “How-To” guides.
5 tips or 5 skills.
Essays, deep dives, or reflections.
Q&A posts.
Deeper premium posts with frameworks, systems, and blueprints

Structure reduces friction and helps readers know what to expect.

2. Substack Notes Distribution

Notes has become one of the most powerful discovery engines on Substack.

Many successful writers treat Notes as a daily distribution channel, not just a casual feature.

A common pattern looks like:

Posting three to five Notes per day.
Commenting on other creators’ Notes.
Engaging in conversations across the platform.

Notes essentially functions as Substack’s internal social network.

Writers who participate consistently often see increased discoverability inside the ecosystem.

Notes activity also introduces your publication to readers who may have never encountered your work before.

The next four systems are where much of Substack growth actually happens.

They involve collaboration with other writers, reader retention, and creating meaningful value behind the paywall.

Patterns many successful publications quietly rely on.

3. Collaboration With Other Creators

One of the fastest ways Substack publications grow is through collaboration.

Instead of trying to grow entirely alone, many writers build relationships within the platform.

There are several common collaboration methods.

1. Recommendations

Substack allows writers to recommend other newsletters directly inside their publication.

Interestingly, recommending other publications often helps your own growth.

It builds trust within the ecosystem and creates audience overlap.

Many successful newsletters actively recommend publications they respect.

2. Cross Posting

Some creators collaborate by publishing articles inside each other’s newsletters.

This introduces writers to an entirely new audience already interested in similar topics.

If you co-authored a post, click the horizontal dots next to share and scroll down and click “cross post.”

3. Substack Live & Recording Studio

Substack has expanded its video and collaboration tools with both Live sessions and the new Substack Recording Studio!

These features allow creators to host conversations, interviews, or discussions directly inside the platform.

Many creators use this format to collaborate with other writers and introduce their audiences to one another.

A common live format is a 30–45 minute conversation between two creators discussing a topic relevant to both audiences.

Substack now supports several formats:

Substack Live, which allows creators to broadcast conversations in real time.
Substack Recording Studio, which allows creators to pre-record video conversations and publish them later

The Recording Studio is built directly into Substack on desktop and allows creators to:

Record a solo video or conversation.
Invite up to two guests.
Record without going live.
Publish the recording when ready.

Once published, Substack automatically generates:

Clips for sharing.
Editable, high-quality thumbnails for the post.
Promotional shareable assets for other social media platforms.

This makes it much easier to create video content without needing separate recording or editing tools.

Substack also distributes these recordings across the platform, including:

The Substack mobile app.
The web platform.
Substack TV.

Creators can also add publication branding directly into the video, such as a logo or wordmark placed in the frame.

This allows creators to maintain a consistent visual identity across their content.

For many writers, these tools are becoming a powerful way to collaborate, build audience trust, and expand visibility within the Substack network.
Many successful Substack creators are beginning to treat video and conversations as an extension of their writing, rather than a separate platform.

4. Reader Retention Systems

Growth on Substack isn’t only about gaining new subscribers.

It’s also about keeping the readers you already have.

Successful publications build multiple retention touchpoints, such as:

Consistent publishing cadence.
Engaging with readers in comments.
Interacting through Notes.
Hosting occasional conversations or live sessions.

Retention is what turns a newsletter into a community rather than just an email list.

Readers who feel connected to the publication are far more likely to stay long term.

5. Clear Paid Value

One of the most important ingredients behind a successful Substack publication is clear value behind the paywall.

Readers need to understand what they receive when they upgrade.

Examples of paid value can include:

Deeper frameworks, blueprints, or guides.
Insider insights.
Premium essays and deep dives.
Exclusive resources and digital products.
Community interaction.

When the value proposition is clear, readers can easily decide whether they want to support the work.

Confusion around the paid tier is one of the most common reasons writers struggle to convert subscribers.

6. Compounding Visibility

Substack growth rarely comes from one viral article.

More often, growth happens through consistent visibility over time.

Each article becomes another entry point into the publication.
Each Note increases discoverability.
Each collaboration expands the audience.

Over time, these efforts compound.

What starts slowly can eventually build significant momentum.

Final Thoughts: If You’re Stuck Right Now

Successful Substack publications rarely grow through luck.

They grow through systems.

Sustainable publishing cadence.
Active distribution through Notes.
Collaboration with other creators.
Reader retention.
Clear value behind the paywall.

When these systems work together, the publication begins to grow naturally and the right audience gradually finds the work.

If you found this useful, supporting the publication helps me continue breaking down the systems behind building a Substack correctly from day one.

Inside Unstuck to Published, I share practical frameworks, real examples, and lessons learned while building publications on Substack.

This is the first of many deeper guides I’ll be sharing for paid subscribers.
